THE CHALLENGE:
Our client’s business was operating at an unacceptable ROIC of 4% and as a result, required a step change in business performance with the focus on rapidly improving the ‘bottom line’, to sustain operations. One of the areas identified, as a key contributor to the poor performance, was the ineffectiveness of the existing Asset Management program and the organisation design implemented to support this program.
THE SOLUTION:
EnterpriseIS was engaged by our client to conduct an Asset Management Evaluation. The results of the evaluation, then formed the scope for the site’s Asset Management Improvement Plan:
- Develop, document and implement new efficient Maintenance Work Management business processes
- Coach and mentor the restructured maintenance organisation to support the delivery of the newly developed business processes
- Identify and implement KPIs to monitor performance
- Identify and clearly understand the critical to operation equipment and manage based on risk
- Review PM frequencies, strategies and tactics for all critical operational equipment.
THE RESULT:
- A restructured Maintenance department and newly selected
Maintenance Manager and Maintenance Planner/Scheduler
selected, coached and mentored into their new roles - Maintenance Work Management processes developed and
implemented, supported by maintenance and operations - Critical equipment identified, failure modes understood,
equipment strategies and tactics implemented - A 4% averaged improvement in plant OEE
- A significant contributor to the site meeting a 16% ROIC target
within 12 months.
